Step-by-step preparation and facilitation guide
π Pre-Game (1-2 weeks before)
- Collect Case Briefs from participants (use template)
- Review each brief: clarity of objective, constraints, stakes
- Decide Shaft H vs V for each case using Decision Diamond
- Confirm CAPI presence (or proxies) for key cases
- Prepare physical materials: canvases, markers, sticky notes, ELMO sign, Yellow/Red cards, timers
- Room setup: U-shape seating, artifact walls, visible clock, quiet corner for resets
- Digital kit ready: templates, timer links, emoji cards (virtual)
- Script 2-3 minute centering practice (left-nostril breathing or guided silence)

Opening
- Centering practice (2-3 min) before content
- Articulate outcomes: "Fast, heartful, high-quality decisions with visible commitments"
- Set guardrails: Modes (OpenβSoftβHard), ELMO, Yellow/Red, Jiminy Cricket
- Establish psychological safety: "All voices matter; challenge ideas, protect people"
During Labs
- Protect mode discipline; escalate only when needed
- Balance PAEI airtime; invite quiet voices
- Use Jiminy Cricket for time/process cues; rotate after breaks
- Watch for: endless debate (ELMO), vague objectives (shift to V), emotional heat (Red card)
- Capture artifacts live: Case Brief, Mission Scope, C-S-E, Action Board
- Timebox ruthlessly: 50 min (H) or 75 min (V) + 10 break
Debrief Questions
- "Where did roles help/hurt?"
- "Did Mission Scope sharpen WANT?"
- "Was Final Solution 'good enough'?"
- "How deep was IS? Which assumption changed?"
- "Was convergence confident or forced?"
π Close-Out (End of Day 2)
- Export all artifacts: photos of boards, digital templates filled
- Email Action Boards to participants with owners/dates highlighted
- Capture lessons learned; update golden case library
- Schedule 30-day follow-up reviews (book calendar slots now)
- Set measures: Decision quality, % actions completed, MT&R pulse
- Closing centering + gratitude circle
- Commitment round: "One action I own, one support I need, one MT&R behavior I'll practice"
π Heartful Facilitator Reminders
- Presence first: Model centering before every session, even if 30 seconds
- Hold space: When tension rises, slow down (not speed up). Breathe visibly.
- Name the unsaid: "I sense hesitation. What's unspoken?" (Jiminy Cricket move)
- Trust the process: Structure creates freedom. Stay in IS-WANT-SHOULD sequence.
- Good enough > perfect: Model "safe enough to try" decision threshold
