🎚️ Conversation Modes

OPEN

Free-flow with civility. Anyone can speak. Natural conversation rhythm.

When: Brainstorming, exploration (Shaft V IS phase)

🎯

SOFT

One-at-a-time. Pass-to-right or raise-hand. More structure, still flexible.

When: Converging, need airtime balance

HARD

Strict turns. Timed speaking (1-2 min max). Jiminy Cricket enforces.

When: High tension, looping debate, time critical

🔧 Process Tools

🛑

ELMO (Enough, Let's Move On)

Purpose: Signal when discussion loops or goes below value threshold

How: Anyone can call ELMO. Game Master validates. Move on visibly.

Heartful version: "I'm noticing diminishing returns. Ready to move?"

🟡

YELLOW CARD

Purpose: Warning / slow down. Process or content getting off track.

Examples: "We're solving, not exploring" / "One person dominating"

Action: Pause. Name the pattern. Adjust mode or remind guardrails.

🔴

RED CARD

Purpose: Reset. Emotional heat, MT&R at risk, fundamental misalignment.

Action: 60-90 sec pause + breathing. Re-state one shared intent. Micro-journaling: "What assumption must be true for my view?"

JIMINY CRICKET

Purpose: Time/process mirror. The team's conscience.

Role: Call time checks. Prompt pauses. Raise Yellow/Red. Notice what's unsaid.

Rotates: Every 30-40 minutes or after breaks.
